To fully upgrade Prosthetic Tools in Sekiro: Shadows Die Twice, you’ll need to hunt down an extremely rare crafting material — Lapis Lazuli. There are only six of these total, which isn’t enough to fully upgrade your arsenal of prosthetic tools. That means you’ll have to select which upgrades to unlock wisely, and find as many Lapis Lazuli as possible per run.
Once you reach New Game+, it is possible to get more Lapis Lazuli. Your second run of the game will respawn all the same locations, allowing you to finish up and upgrade any remaining Shinobi Prosthetics you still have. It only requires two runs — if you manage to pick up all the Lazuli you can before reverting to the start.

How To Fully Upgrade Prosthetics | All Lapis Lazuli Locations Guide
Lapis Lazuli is a rare crafting material that can be used to upgrade four Prosthetic Tools to their ultimate, final forms. The material upgrades the Loaded Axe, Loaded Shuriken, Flame Vent, and Sabimaru.
There are a total of six Lapis Lazuli you can find in the game. It requires ten to fully upgrade all four Prosthetics. To upgrade them all, you’ll need to recollect Lapis Lazuli in New Game+.
Lapis Lazuli Locations
2 Lapis Lazuli can be purchased from the Fountainhead Palace Pot Noble for 6 Treasure Carp Scales each. If he dies, his stock will transfer to the Hirata Estate Pot Noble.
1 Lapis Lazuli is given for feeding the Great Colored Carp the ‘Truly Precious Bait’ and killing it. Collect the Lapis Lazuli from the Hirata Estate Pot Noble. Purchase items from the Pot Nobles with Treasure Carp Scales to eventually acquire the bait.
2 Lapis Lazuli are dropped by the Demon of Hatred, a special optional boss available in the end-game. From the invaded Ashina Castle, go to the bridge and grapple the tree branch to travel back to the Ashina Outskirts. The Demon of Hatred is located at the end.
1 Lapis Lazuli is dropped by the Shichimen Warrior mini-boss in Fountainhead Palace. Locate the Shichimen Warrior at the base of the waterfall, to the right of the locked shortcut doors leading to the Palace Grounds Idol.
All Lapis Lazuli will respawn in the same place on NG+ — allowing you to completely upgrade all four ultimate Shinobi Prosthetics.
